Last-minute Black Friday and Small Business Saturday marketing ideas (with AI shortcuts)
Black Friday is November 27 and Small Business Saturday is November 28. If your holiday plan is still a note on your phone, you are not too late. Here are twelve ideas a small shop can pull off in three weeks, each with an AI shortcut that cuts the work down to an evening.
By Monolith

Every November, the same thing happens to small business owners. October disappears into the busiest part of the year, and suddenly it's three weeks to Thanksgiving with no holiday plan. The big chains have been planning since summer. You have a shop to run. The good news: the ideas that work best for small, local businesses are cheap, quick and personal, and AI tools now handle most of the writing and design that used to take a weekend.
The size of the prize is real. Adobe expects US online holiday spending to reach $275.1 billion between November 1 and December 31, up 6.7% on last year, with Cyber Monday alone at $15.1 billion and Black Friday at $12.9 billion. And on the Saturday in the middle, American Express estimates that Small Business Saturday 2025 drove $18 billion in consumer-reported spending at small businesses. 23
The 2026 holiday calendar
Thanksgiving falls late this year, so the gap between now and the big weekend is a little longer than it feels. Here is the run of dates to plan around, and roughly what to have ready by each one. 13

Where your customers will be coming from
Two trends from Adobe's forecast should shape what you make. First, phones: 57.4% of online holiday spending is expected on mobile, and on Thanksgiving day itself a record 63%. Every email, post and landing page should be checked on a phone first. Second, AI: Adobe expects traffic to US retail sites from AI chat and search tools, counted when shoppers click a link, to rise 130% this season. Shoppers are asking assistants for gift ideas and then clicking through. 3
For a small shop, that AI traffic has a very practical meaning. When someone asks an assistant for "unique gifts from local shops near me," it reads your website and Google Business Profile to decide what to suggest. Clear product names, current hours and a page that actually lists your holiday offers make you easier to recommend. Adobe also expects social media and affiliate partners to gain the most share of online revenue this season, which is good news for anyone who can post a decent photo. 3
Twelve ideas you can still pull off
None of these needs an agency, a big budget or a new tool you have to learn. Each one has a shortcut: a way to hand the slow part to an AI assistant such as ChatGPT, Claude or Gemini, then edit the result in your own voice.
| Idea | AI shortcut | Time with AI |
|---|---|---|
| A Small Business Saturday-only offer | Ask for five offer ideas that protect your margin, such as a gift with purchase instead of a discount | 20 minutes |
| A gift guide by budget | Paste your product list and ask for gifts grouped by price and by who they're for | 1 hour |
| Gift cards with a bonus | Draft the counter sign and the email: buy a gift card, get a small bonus card for January | 30 minutes |
| Three holiday emails | Give it your offer and dates; ask for a teaser, a day-of and a last-chance email under 120 words each | 45 minutes |
| A week of social posts | Ask for seven short captions built around real photos you'll take in the shop | 45 minutes |
| A Google offer post | Ask for a short title and two lines of description for your offer | 10 minutes |
| Window and counter signs | Ask for five headline options, then lay them out in Canva or the free Amex kit | 1 hour |
| A neighbor crawl | Draft a short note inviting nearby shops to a shared stamp card or map | 30 minutes |
| Local-only perks | Ask for ideas customers can only get in person: wrapping, samples, a hot drink | 15 minutes |
| Pre-orders and holds | Write the post and the simple form questions for holiday pre-orders | 30 minutes |
| A GivingTuesday tie-in | Draft a short, honest post about a local cause you support and how sales help | 20 minutes |
| Review requests after the weekend | Write a warm thank-you text and email with your review link | 15 minutes |

Grab the free Small Business Saturday kit
American Express created Small Business Saturday and still gives away the marketing to go with it. Its 2026 Shop Small hub offers a free Small Business Saturday marketing kit you can order, plus ready-to-use social posts and printable posters to download. You don't need to accept American Express cards to download the materials. If you do accept Amex and meet its eligibility rules, you can also be listed free on the Shop Small Map and recommended to card members. 1
The day itself matters to the businesses that lean into it. Amex's research found that with every dollar spent at a small business in the US, 68 cents stays in the local community, and 95% of the small business owners it surveyed said community support is what keeps them going. That local story is your best marketing: say it in your own words, on your sign and in your posts. 2
Two-minute wins on Google
Google Business Profile has a post type built for exactly this. An offer post needs a title and dates, and Google adds a View Offer button automatically. You can add a description, a photo or video, a coupon code, a link and terms. Set the dates to cover the whole weekend so it doesn't vanish early. While you're there, set special hours for Thanksgiving, Black Friday, the Saturday and any later holidays, even if they're the same as usual, so Google, and any assistant reading your profile, doesn't guess. 4

The rules for holiday emails and texts
A rushed holiday campaign is how small businesses end up breaking rules they didn't know about. Email and text marketing in the US have different requirements, and texts are stricter. In short: marketing emails need an honest subject line, your postal address and an easy way to unsubscribe, which you must honor within 10 business days under the FTC's CAN-SPAM rules. Marketing texts need the customer's prior written consent under the FCC's rules. A phone number on a receipt is not permission to text it.
| Marketing email | Marketing text | |
|---|---|---|
| Permission first? | Not required, but strongly recommended | Yes: prior written consent |
| Must include | Your postal address and a clear way to opt out | An easy way to opt out at any time |
| Opt-outs | Honor within 10 business days | Honor any reasonable request |
| Subject or first line | No misleading subject lines | Keep it clear it's from your business |
| Safe habit | Email only people who bought or signed up | Text only people who opted in to texts |

AI shortcuts that actually save time
AI is best at the blank page. Give it your real details and ask for options, then cut, edit and fact-check. A few prompts worth stealing:
- "I run a gift shop in a small city. Here are my ten best-selling products and prices. Build a holiday gift guide with sections under 25, under 50 and splurge, with one friendly line per item."
- "Write three holiday emails for Small Business Saturday: a teaser for Nov 19, a day-of reminder and a last-chance gift card email. Under 120 words each. Warm, local, no hype."
- "Give me seven Instagram captions for photos I'll take in the shop this week. Each one under 30 words with one clear reason to visit."
- "Suggest five Small Business Saturday offers that don't cut my prices, such as gifts with purchase or free wrapping."
- "Check this email against CAN-SPAM basics and tell me what's missing."
One caution: AI tools make up details with total confidence. They will cheerfully invent a store hour, a product you don't carry or a deal you never offered. Read every word before it goes out, and never let an assistant post or send anything on its own during the busiest week of your year.

Monolith's take: three weeks is plenty if you keep it small. Pick three ideas, order the free Amex kit, set your holiday hours and an offer post on Google, and let AI write the first drafts of your emails and posts. Then spend the time you saved making Saturday worth the trip: that's the one thing the big chains can't copy.
